AI Mode is the new shelf — and it stocks itself

A shopper types "cozy sweaters for happy hour in warm autumn colors" and gets shoppable images. Another asks which moisturizer suits her skin type and gets a side-by-side comparison table with review insights — how each one actually feels on skin. No filter clicks, no keyword guessing. This is shopping in Google's AI Mode: conversational answers built on the Shopping Graph — over 50 billion product listings, 2 billion of them refreshed every hour.

The critical thing merchants miss: AI Mode doesn't rank pages. It assembles answers from product data it can verify — price, reviews, inventory — matched against constraints stated in plain language. Your product either has machine-readable answers to the shopper's question, or a competitor's does. There is no page two of a comparison table.

And the shelf keeps expanding: Gemini app shopping, "Let Google Call" checking local stock by phone, price tracking that can trigger agentic checkout via Google Pay, and Business Agents that chat with shoppers in your brand's voice. Every one of these draws from the same well — your product data. Fix the well once, and you feed all of them.

The core reality

Citation and checkout are separate integrations. A clean Merchant Center feed gets you cited; the Universal Commerce Protocol additionally lets shoppers buy without leaving Google. Most merchants need the first urgently and the second eventually — this post covers both in that order.

AI Mode Readiness Scorecard

Eight checks across the four layers Google weighs when deciding which products to cite. Be honest — this is your baseline.

Layer 1 · Feed foundation
Merchant Center + free listings activeCatalog synced, free listings on (they're default-on — verify, don't assume), no unresolved product issues.
Real GTINs, correct categoriesManufacturer-assigned identifiers where they exist — never guessed — plus accurate Google product categories and variant attributes.
Layer 2 · Conversational layer
Conversational attributes submittedAnswers to common product questions, compatible accessories, substitutes — the context shoppers state in natural language.
Titles written for AI clarityBrand + product type + key differentiators ("600-fill, hooded") — not keyword-stuffed walls of synonyms.
Descriptions with use-case contextWhen, where, and how someone uses the product — not specs alone. Context is what matches nuanced queries.
Layer 3 · Trust & parity
Product schema matches the feedPrice, availability, ratings identical on page and in Merchant Center — both pulling from one source of truth.
Price & stock current at checkoutReal-time sync, monthly match audits. Stale data doesn't rank lower — it disqualifies you.
Layer 4 · Measurement
AI performance insights reviewed monthlyYou check Merchant Center share-of-voice across AI Mode and AI Overviews — and act on the gaps.

Check the boxes above. Most stores land between 30 and 55 on their first try — the fix list below tells you exactly where to start.

How citation actually works (two paths, don't confuse them)

Path 1: product listings. These come from the Shopping Graph via Merchant Center feeds and product schema — shoppable images, prices, inventory, comparison tables. Requirements are the familiar ones: complete attributes, valid GTINs, accurate price and availability, compliant images. The new part is the conversational attributes: fields for Q&A-style context that keyword-era feeds never needed. When lululemon tested them, Google incorporated the submitted attributes into relevant AI Mode recommendations 50% of the time — essentially free citation lift for filling in extra fields.

Path 2: supporting web links. Your product and category pages can appear as cited links beside the answer. The bar here is just standard Search: indexed, snippet-eligible, genuinely useful content. No feed required, no extra technical hoop. But "useful" now means answering the follow-up questions a conversational shopper asks — sizing, compatibility, care, alternatives — in prose the model can lift cleanly. This is the same answer-first discipline behind our agentic commerce readiness system: specificity gets cited, generics get skipped.

What does not buy citation: ad spend. Paid Shopping campaigns and organic AI Mode inclusion run on separate eligibility, and Direct Offers — exclusive discounts surfaced inside AI Mode — is its own Google Ads pilot. Run ads and feed readiness as two independent tracks.

The levers, ranked by effort-to-citation

Lever 1 · Hours, not weeks

Complete the feed foundation

Audit your top 50 SKUs against the product data specification: id, title, description, link, image_link, availability, price — plus condition, brand, identifiers, and variant fields for your category. Confirm free listings are actually on and GTINs are real, not guessed. Missing identifiers alone can keep a product out of relevant queries.

Lever 2 · The 50% lift

Submit conversational attributes

Answer the questions shoppers ask in chat — "is this waterproof enough for commuting?", "what goes with it?", "what's the cheaper alternative?" — as structured attributes, not buried prose. This is the single highest-leverage new field in Merchant Center, and most catalogs haven't touched it. Pair it with AI-clarity titles: brand, product type, differentiators — clarity beats keyword stacking.

Lever 3 · Silent killer

Enforce page–feed parity

Feed and product pages must pull price and availability from one source of truth — drift happens the moment two teams manage them separately, and mismatches trigger product issues or silent exclusion. Add Product schema to every detail page (name, description, image, offers, brand, identifiers, ratings) kept identical to the feed, and audit monthly.

Lever 4 · Compounding

Measure share of voice, then close gaps

Open Merchant Center's AI performance insights monthly: where do you appear across AI Mode and AI Overviews versus similar brands, and which queries skip you? Each gap maps to a specific fix — usually a missing attribute or a thin description. For the full cross-assistant picture (ChatGPT, Copilot alongside Google), run our agentic readiness scorecard next.

Beyond the feed: Business Agent, Direct Offers, UCP checkout

Once citation works, three upgrades convert it harder. Business Agent puts a brand-voiced chat assistant on Search (and now in beta, inside YouTube ads) that answers product questions at the decision moment — activate and customize it in Merchant Center. Direct Offers surfaces exclusive discounts inside AI Mode for shoppers ready to buy — worth joining the pilot if you run Google Ads. And UCP-powered checkout lets shoppers complete purchases via Google Pay without leaving the answer — Shopify stores are enabled by default, and the Merchant Center integration hub now supports cart transfer and checkout testing. None of these replace the feed work; all of them multiply it.

Don't forget the humans

AI-referred shoppers arrive pre-informed and convert at multiples of organic — but they still ask questions before buying. Conversational AI that answers in real time is what turns a cited visit into revenue.

Your pre-holiday sprint

Days 1–3: Foundation. Confirm free listings status, fix GTIN/category gaps on your top 50 SKUs, and align page schema with feed data from a single source of truth.

Days 4–10: Conversational layer. Submit conversational attributes, rewrite titles for AI clarity, and expand descriptions with use-case context. Re-run the scorecard — most stores gain 25+ points here alone.

Days 11–14: Activate and measure. Enable Business Agent, check AI performance insights for your baseline share of voice, and prompt AI Mode the way customers would — then close the specific gaps cited. Repeat monthly through the holidays.
